When accounting is tidy in the ERP, but models, sizes and uppers still run on a notebook

Footwear is one of the rare trades that never finishes under a single roof. Cutting happens here, uppers are stitched outside, soles come from somewhere else, assembly comes back inside. This scattered flow leaves an area the accounting program cannot see — and that area runs on notebooks, phone calls and memory.

  • When upper work goes out to a workshop, leather and materials go with it, yet nobody holds a clear balance between the quantity returned and the materials issued. The wastage argument repeats every season, and it is usually won by whoever holds the records.
  • Which workshop is holding how many pairs of which model is not visible on one screen; finding out takes a round of phone calls. When deadlines tighten, the decision on which job to pull forward is made on this incomplete picture.
  • Orders are discussed in pairs, but production runs by size. Because the assortment rule is not written down, the same model can be produced with two different size distributions, and surplus sizes pile up in the warehouse as dead stock.
  • Last and model versions get mixed up. The difference between the detail approved at sampling and what went into production is only noticed just before dispatch — the point where fixing it costs the most.
  • Leather is bought by the square decimetre, but consumption is recorded per pair as an estimate. Real wastage is only seen at period end, in aggregate; how much leather each model actually eats is unknown at model level.
  • The sample process exists in no system. Which sample went to which customer and when, which was approved, which awaits revision — all of it sits on individuals' phones and leaves with them when they go.
  • At collection and season changeovers, the decision on which model continues and which is dropped rests on memory, not on past sales data. A poor seller can get produced for another season simply because nobody looked at the numbers.
  • Second-quality and returned shoes are not properly recorded. Real costs and real profitability therefore look better than they are, and pricing decisions are made on this optimistic picture.
  • The same model ships to different customers with different box, label and barcode rules. Because these rules live in the foreman's memory, dispatch slows down when that person is away — or cartons come back wrongly packed.
  • In export shipments, packing lists and carton contents are prepared by hand. When an assortment error is spotted on the buyer's side, it turns into a commercial problem; the freight cost of fixing it often exceeds the product's margin.

The sector's software landscape clusters at two ends: strong but expensive imported tools on the design and cutting side, and a general accounting ERP on the other. The production flow in between still runs on a notebook at most firms.

The link to the production side, however, is usually limited to a nightly file transfer. Model and last in a single record

Every model is held with a version number: which last, which materials, which sole, which size range. The version approved at sampling is flagged; if the version going into production differs from the approved one, the difference shows on screen.

The upper subcontractor network leaves the notebook

Materials going out to workshops and quantities coming back run in the same record. Who is holding how much work, which batch is due back when, where the wastage balance does not add up — all on one screen. Settlements are calculated from this record.

Stock by size and assortment

Orders, production and stock do not stop at pair totals; they drill down to size level. Assortment rules are defined per customer and model, and carton contents are generated from those rules.

Leather area and wastage tracking

The leather area purchased, the pieces cut and the wastage produced are linked together. Real consumption becomes visible by model and batch; consumption written down as an estimate gives way to measurement.

Collections, samples and the season decision

Sample requests, shipments and customer approvals are recorded. At season end, how much each model sold and with which customers it worked is reported; the collection decision rests on records, not memory.

Dispatch and export documents

Carton contents, packing lists and labels are generated from production data. Customer-specific boxing and labelling rules are defined in the system; the rule leaves the foreman's memory and stays with the company.

  • Stock, receivables, order and invoice synchronisation with Logo, Mikro, Netsis and DIA; duplicate records disappear and the financial side and operations show the same figures.
  • Model and material lists produced on the CAD side are imported into the system; there is no need to change your design tool — only its output is connected to the production flow.
  • Cutting and wastage data is taken from the leather cutting systems; where that is not possible, a scale-and-manual recording routine is set up, and which method was used shows clearly in the report.

    On-site discovery

    We walk the flow on site, from cutting to assembly, from the upper workshops to dispatch. We map which record is kept where and which decision lives in whose memory. The output is a written map of the current state and a priority list.

    Scope and pilot design

    We decide which module is built first; usually subcontractor tracking or size-level stock gives the highest return. Scope, timeline and deliverables are put in writing.

    Development and pilot use

    The system is developed and run in a limited area, in parallel with the existing routine. Diverging records are examined one by one; the flow is simplified with feedback from the field.

Common questions about Footwear Production software.

Our subcontract workshops don't use software — how will this work?

We design set-ups that do not expect the workshop to use software. In most businesses the best result comes from recording material issues and returned quantities on the factory side, at the dispatch desk; the workshop side only sees a simple delivery slip or a QR-coded label. Where a workshop can use a phone, a single-screen notification flow can be added. We decide which route will work by walking the site.

Will we need to change our CAD program?

No. If you use Shoemaster, Crispin or a similar tool, it stays in place. The layer we build does not do design; it connects the model and material information coming out of design to the production flow. How the transfer is done is determined by the export options your tool provides.

Our size assortments vary by customer.

That is normal, and the system is built for it. Assortment rules are defined separately per customer and model; the carton plan is generated from those rules. When a rule changes, past shipments are preserved. The real gain is that these rules leave one person's memory and become written down.

Can we really measure leather wastage?

How precise the measurement can be depends on your cutting set-up. With an automatic cutting system, piece and wastage data can be taken directly. With hand cutting, the balance between the leather area purchased and the quantity produced is kept per batch; that is not as precise as per-pair measurement, but it is a clear improvement on today's estimate. We agree in writing from the start which level we are aiming for.

We are a small business — won't this be too heavy for us?

Scope is built to scale. In a small business a single module — usually subcontractor tracking — makes the biggest difference on its own. We do not recommend building a full-scope system from the start; that is both expensive and carries the risk of producing a structure nobody uses.

Can our existing Excel files be migrated?

Usually yes, and it is one of the fastest wins when starting out. Model lists, customer and assortment tables can be migrated. The files are reviewed before migration; inconsistencies accumulated over the years surface at this stage and are cleaned up.

How soon do we start using it?

The timeline depends on scope and is given in writing after discovery. Our approach is not to deliver one big system in one go, but to get the first module onto the floor quickly and grow from there. Feedback arrives early, and so does the return on the investment.

What do we end up with?

A working system, its source code, the database and handover documentation. User training and first-period support are part of the scope. Maintenance and development afterwards run under a separate agreement; you are not obliged to sign it — you can maintain the system with your own team.
